Start with a sum
Does your team book a hundred calls a month? How many did you actually hear?

Say your team books 100 calls.
- 70 show up. Your closers make an offer on 56 of them.
- That is the first gap. 14 people showed up and never got an offer. How do you know every one of them was unqualified?

Set the standard.
One script, and what good sounds like. You cannot review a team that runs five different calls.

Coach the call while it is live.
You can’t be on it. Someone still has to carry the practice onto the real call.

Find the miss.
The moment the deal was lost. Closeable and not closed is a miss.

Drill that moment.
Most closers say “sure” because they have nothing else to say. The miss has to be practised, or it comes back.

Run it again, every day.
If it doesn’t happen daily, it doesn’t exist.
Most teams stop at the score. The closer says “yeah, okay”, and nothing is practised. So the same miss shows up on the next call.
What you listen for
The buyer has to say it. Not your closer.
- The problem, in their own words.
- Their own fixes have not worked.
- What waiting is costing them.
If your closer said it, the buyer nods, and then says “let me think about it”. If the buyer said it, it is theirs. People buy their own conclusions, not yours.
If your closer answers more than they ask, the buyer is driving.
Practice on its own does not move the number. Researchers at the University of Houston followed one sales force for a year. Nearly two thousand salespeople. Most of them practised on an AI buyer. On average, their sales did not move. The ones who gained were behind their number, or had a strong manager behind them. So practice only pays when it reaches the real call. And somebody has to carry it there.
